A phased approach to building AI capability across several departments at once — the sequencing, cohort structure, and internal roles that make multi-team rollouts stick.
The Multi-Department Problem
Rolling out AI training to one team is straightforward. Rolling it out across several departments at once — say, customer operations, internal communications, and field documentation — is a different problem: hundreds of employees, distributed locations, and widely varying digital literacy. The failure mode we see most often is the all-at-once launch: every department gets the same generic session in the same month, and six weeks later almost nothing has changed.
Phase One: Leads Before Staff
The rollouts that stick almost always start narrow: team leads and department managers complete a full certification cohort before front-line staff are involved. This does two things. It gives every department an internal person who has actually done the work — not just watched a demo — and it surfaces department-specific workflow questions early, while the group is small enough to work through them properly.
Phase Two: Real Workflows, Not Generic Examples
When training extends to front-line staff, the applied exercises should be built around the organization's actual documents, templates, and communication patterns. Generic examples produce polite nods; a session where participants rebuild one of their own recurring tasks produces adoption. This is also where cohort-based delivery earns its cost over self-paced video: exercises can be adapted to what the room actually does all day.
The Roles That Keep It Alive
After the cohorts end, two roles determine whether anything sustains. The internal champion — someone with dedicated time, not just enthusiasm — fields questions, collects what is working, and keeps templates current. And the executive sponsor keeps the effort resourced and visibly endorsed. Where both roles exist, practice compounds; where neither does, even excellent training fades within a quarter.
